Last winter, the owner of an auto parts mold manufacturer in Shunyi came to me. His team of about twenty people was using a hand-built PC as their file server, it blue-screened every few days, and mold drawings were constantly being deleted by accident. The machine had been running for nearly six years, nobody knew the password, and it held over a hundred GB of historical data. His first question to me was: isn’t moving to the cloud the most hassle-free option?

He isn’t the only one wondering. Of the small and medium businesses I’ve worked with over the years, at least seventy percent are in a “good enough to keep using” state when it comes to file storage, and only start thinking about proper planning after something goes wrong. Today I’d like to lay out the lessons from my own mistakes and my client cases, and talk through how a small or medium business should choose between NAS, cloud storage, and self-hosted SMB.

Breaking it down into four dimensions: capacity, performance, cost, and security & compliance

The worst thing you can do when choosing is to try to handle everything at once. Let me take these four dimensions one at a time.

On capacity: consumer-grade NAS units from Synology and QNAP top out at 8 bays per chassis, which works out to a little over 100TB of usable space; buy a Synology DS1821+ and fill it with 18TB drives and the theoretical ceiling is 144TB. That is plenty for most design or engineering teams of under 50 people, but if your business keeps growing you will need to look at clustering multiple NAS units or switching approaches altogether. Alibaba Cloud OSS bills by usage and is theoretically infinitely scalable, but it comes with QPS limits, and in scenarios with frequent small-file reads and writes the costs creep up quietly. With self-hosted SMB, capacity is simply a matter of how many drives you buy — a standard 4U rack server with twelve 16TB drives reaches 192TB of raw capacity, and adding a disk enclosure pushes it higher still.

On performance, the key metric is IOPS — how many read/write requests can be handled per second. Consumer-grade NAS units typically use NAS-specific drives such as Seagate IronWolf or WD Red, which deliver roughly 80–120 IOPS per drive; a four-drive RAID 5 array can reach three to four hundred IOPS under concurrent load, and with enterprise-grade SSD cache acceleration you can just about touch 2,000+. The cloud storage experience depends entirely on your local upstream bandwidth — a 50 Mbps business fiber line maxes out at around 6MB/s, and anyone who has done film and video post-production knows that suffocating feeling of a progress bar that will not move while syncing large files between cities. A self-hosted SMB server with 100 Mbps business broadband and a 10GbE internal network can hit 800MB/s or more on local reads and writes, leaving the other two far behind.

The cost math is probably what owners care about most. With NAS, the up-front investment is clear: around RMB 4,800 for a Synology DS923+ unit, roughly RMB 3,600 for four 8TB Seagate IronWolf drives, and with a UPS and a switch on top the whole setup lands at about RMB 10,000. After that the only ongoing costs are electricity and the occasional drive replacement — RMB 800 a year at the very most. Cloud storage follows a completely different cost curve: it may look cheap for the first two years, but as your data grows, OSS storage fees plus public internet egress charges often add up to more than RMB 30,000–50,000 after three years. A self-hosted SMB server sits in between — an entry-level tower server plus a storage card runs RMB 15,000–20,000, but it needs someone dedicated to maintain it.

Security and compliance is the dimension people overlook most, until something goes wrong and there is no going back. A NAS sits on your company’s internal network, so data sovereignty stays entirely in your own hands — something many manufacturing clients value above all else. But without off-site backups, a fire at the office or simultaneous drive failures will still wipe the data clean. Alibaba Cloud OSS has mature built-in security mechanisms and multi-replica redundancy, but if your business falls under industry-specific MLPS 2.0 (China’s Multi-Level Protection Scheme) requirements or rules that data must not leave the internal network, a public cloud option may be rejected outright by your compliance department. The same applies to self-hosted SMB: the data is fully under your control, but you have to build the backup strategy yourself, including scheduled snapshots, offline backups, and off-site disaster recovery.

Where each of the three options really fits

You cannot pick the best option from a spec sheet alone. I have seen too many clients buy piles of equipment after reading review articles, only to find it does not match how they actually work. So here I will just give the conclusions.

A Synology or QNAP NAS suits teams of under 50 people with a total file volume under 50TB, whose files are mainly documents and design drawings, and who need some collaboration features but not ERP-level integration. Synology’s Drive suite and Moments photo management run smoothly enough, and Snapshot Replication is more than adequate for version control. The decisive question is whether your team can accept keeping its data on a single physical device, and is willing to give that device a UPS and a simple inspection routine. If the answer is yes, NAS is close to unbeatable on value at small and medium scale.

Alibaba Cloud OSS truly shines for companies that need to connect collaboration across multiple locations, or whose business systems already run on Alibaba Cloud. Say you have an office in Wangjing and an R&D center in Guangzhou, and drawings need to sync in real time — building cross-site sync on NAS is enough to drive anyone to despair. OSS combined with OSSFS or a third-party tool such as rclone can do file-level incremental sync, and cross-region access latency is acceptable. Note, though, that if your company’s network runs on ordinary residential-grade upstream, the OSS experience suffers badly. In that case we would suggest adding our Network Equipment Package, so that proper network planning can solve the bandwidth bottleneck.

Self-hosted SMB suits teams with clear performance requirements, or whose data volume has already exceeded what a NAS can hold. One of our medical device clients has product manuals that are 3D PDFs running to several hundred megabytes, with extremely high per-file read/write frequency. They ran on Synology for a year, and even after adding SSD cache it was still laggy; switching to a Dell PowerEdge with a 10GbE internal network cut file open times from 45 seconds to 3 seconds. That investment came to about RMB 32,000, but the gain in R&D efficiency was real. Of course, self-hosting assumes that you have at least one person in the company who knows a little Windows Server or Linux — otherwise maintenance becomes a nightmare.

A decision tree: ask yourself three questions first

To sum up: before making a final decision, I suggest you think through three questions.

1. Is your team under or over 30 people? Is total data volume showing signs of passing 50TB?
2. Is your core need hassle-free operation, stability, or performance? You usually cannot have all three.
3. Are there hard data compliance requirements, such as industry-specific MLPS 2.0 certification or a customer-mandated data storage location?

Once these three are clear, two of the options will usually fall away. As for how to actually implement the one that is left, and which equipment selection pitfalls to avoid, come and talk to us. Siwenlide has been in the enterprise IT business for 14 years and has seen far too many cases of the wrong solution being chosen and then torn out and rebuilt. Spending an extra half hour on up-front planning often saves you half a year of wasted money later.
